Critical Chain Project Management

Critical Chain Project Management (CCPM) is a project management methodology that was introduced by Eliyahu Goldratt in his book, "Critical Chain". This approach to project management is based on the theory of constraints, which states that every system is limited by a small number of constraints that must be managed in order to optimize the overall performance of the system.

The main focus of CCPM is to identify the critical path of a project, which is the sequence of tasks that must be completed on time in order to ensure that the project is completed on schedule. Unlike traditional project management methodologies, CCPM focuses on managing the constraints that can impact the critical path, rather than trying to manage every task in the project.

The first step in implementing CCPM is to identify the critical path of the project. This is done by creating a network diagram that shows the sequence of tasks in the project, as well as the dependencies between them. Once the critical path has been identified, the project team can focus on managing the constraints that can impact the critical path.

One of the key concepts in CCPM is the concept of buffers. Buffers are used to protect the critical path from delays or disruptions. There are two types of buffers in CCPM: the project buffer and the feeding buffer. The project buffer is a time buffer that is added to the end of the project to protect the critical path from any delays. The feeding buffer is a time buffer that is added to the beginning of each task that feeds into the critical path, in order to protect the critical path from delays in these tasks.

Another key concept in CCPM is the use of resource levelling. Resource levelling is used to ensure that resources are allocated in the most efficient manner possible. Rather than trying to allocate resources to every task in the project, resources are allocated only to the critical path and the tasks that feed into it. This helps to ensure that the critical path is completed on time, while also minimizing the amount of time and resources required to complete the project.

CCPM also places a strong emphasis on communication and collaboration. The project team is encouraged to work together to identify potential issues and develop solutions to these issues. The project manager plays an important role in facilitating communication and collaboration and is responsible for ensuring that all members of the project team are working together effectively.

One of the benefits of CCPM is that it can help to improve project performance by reducing the amount of time and resources required to complete a project. By focusing on managing the critical path and the constraints that impact it, CCPM helps to ensure that projects are completed on time, within budget, and to the satisfaction of all stakeholders.

The key takeaways from this book

  1. Traditional project management methods often suffer from two major issues: poor performance and long project durations. Goldratt argues that these problems can be addressed by using the "Theory of Constraints" (TOC) to identify and manage the critical chain - the series of dependent events that determine the overall project duration.

  1. One of the main reasons why traditional project management methods fail is that they rely on overly optimistic estimates of task durations and resource availability. Goldratt recommends using "buffer management" to protect the critical chain from uncertainties and delays, by setting aside additional time and resources as a buffer for unexpected events.

  1. To implement Critical Chain Project Management (CCPM), it is important to create a project plan that takes into account the availability of resources and the interdependencies between tasks. The critical chain should be identified, and a buffer should be added to it to ensure that the project can be completed within the desired timeframe.

  1. CCPM emphasizes the importance of communication and collaboration among project team members. By sharing information and working together, team members can identify potential problems early and find ways to resolve them before they cause delays.

  1. Finally, Goldratt highlights the need for ongoing evaluation and improvement in CCPM. By measuring and analysing project performance, project managers can identify areas for improvement and make adjustments to the plan as necessary.
